1. Flights

Nothing departing before 19:00 on 24 Dec works (office hours). Fares are from Google Flights on 5 Sep 2026; year-end flights into Hokkaido only get dearer, and AirAsia's Kuala Lumpur–Sapporo leg does not fly every day, so book the week you settle the route. The Narita→New Chitose domestic fare is a peak-season projection; Peach's off-peak floor is ¥7,350.

• 20:30Dinner after work, then Changi Terminal 4 for AirAsia. Depart 23:30; the Kuala Lumpur connection is airside with no bag collection, landing at New Chitose (新千歳空港) at 17:00 on 25 Dec. Budget carrier: add 20 kg checked baggage each. Ski gear is rented in Niseko, so leave it at home.
• Before boarding, finish Visit Japan Web (the immigration and customs QR codes) and set up Welcome Suica Mobile on your iPhone with ¥5,000 loaded; it works on JR Hokkaido, the Sapporo subway, convenience stores and the Hakodate tram.
• Screenshot every confirmation: JR Hokkaido reserved seats, the Hakodate→Niseko bus, the Niseko→Sapporo bus. The mountains have no signal and still want to see them.

• 17:00Land at New Chitose and use the Visit Japan Web QR lanes. The JR Rapid Airport leaves from the basement straight to Sapporo Station (札幌駅), 37 min, S$10 (¥1,230)verified; the reserved u-seat is ¥1,000 extra (¥800 online) and worth it on Christmas evening.
• 18:30JR Tower Hotel Nikko Sapporo (JRタワーホテル日航札幌) sits on top of the station. Drop the bags, then buy proper gloves and hand warmers at ESTA or the Daimaru basement; it is about −5 °C tonight.
• 19:30Odori Park (大通公園): the Sapporo White Illumination (さっぽろホワイトイルミネーション) at the Odori site runs 20 Nov–25 Dec, so tonight is its last nightverified 2026 dates. The Munich Christmas Market (ミュンヘン・クリスマス市) in the same park also closes on the 25th, trading until 21:00: mulled wine and sausages before dinnerverified 2026 dates. Photograph the TV Tower (さっぽろテレビ塔), then Ekimae-dori's 220,000 LEDs, which stay lit until 11 Feb.

It does not run on 31 Dec or 1 Jan, which is why Otaru is today.
• 12:00Lunch at Sankaku Market (三角市場) or by the canal: seafood bowls and sushi. Otaru's uni and sweet shrimp are as good as Hokkaido gets.
• 13:30Sakaimachi street (堺町通り): Kitaichi Glass, LeTAO's double-fromage cake, the Otaru Music Box Museum (小樽オルゴール堂) with its steam clock outside, all the way to Minami-Otaru station.

• 09:30Tozai subway line to Maruyama-Koen (円山公園駅), then 15 min on foot into Hokkaido Shrine (北海道神宮), the great shrine in its snowy cedar grove. It draws 700–800 thousand people over the first three days of January, so today is the quiet way to see itverified, 2026 hatsumode estimate. Free hot tea at Rokkatei's Maruyama shop on the way.
• 11:30Brunch at Nijo Market (二条市場): a three-colour bowl of crab, uni and salmon roe. Open 07:00–18:00, individual stalls keep their own closing daysverified.
• 13:00Tanukikoji arcade (狸小路商店街), seven covered blocks: Don Quijote for pharmacy goods and hand warmers, Sapporo PARCO or Daimaru for the thermal layers you will want in Niseko. Department stores shorten their hours from the 31st and Daimaru closes on 1 Jan, so buy today.
• 16:00Mt Moiwa (もいわ山): tram to Ropeway-iriguchi, free shuttle to the lower station, ropeway plus mini cable car round trip S$17 (¥2,100)verified, winter hours 11:00–22:00; it closes on 31 Dec and 1 Jan, hence today. Go up before the 16:10 sunset and watch the city turn from white to a field of lights; the “Bell of Happiness” on the summit is where Sapporo proposes.
• 18:30Dinner at the Sapporo Beer Garden (サッポロビール園): jingisukan grilled lamb and fresh draught in the old red-brick brewery. The Kaitakushikan and Lilac halls are open; the Poplar hall is shut for renovation from 1 Nov 2026 to 31 Jan 2027verified. Noboribetsu Onsen: Hell Valley, Oyunuma, a night in the baths

Sapporo→Noboribetsu (登別駅) on the Hokuto / Suzuran limited express, about 1 h 15 min (the 09:45 train takes 1 h 14; trains range 1 h 10–18), base fare ¥2,530 plus reserved seat ¥2,360 = S$40 (¥4,890)verified, Sept 2026. Hokkaido's limited expresses have been all-reserved since March 2026; seats go on sale at 10:00 JST one month before travel and year-end trains fill, so buy on 28 Nov.
• 11:00Donan Bus from outside the station to Noboribetsu Onsen (登別温泉), 15–20 min, S$4 (¥450)verified, Donan Bus site. Dai-ichi Takimotokan (第一滝本館) is at the top of the onsen street; leave the bags.
• 12:00Lunch on Gokuraku-dori, then walk Jigokudani, Hell Valley (登別地獄谷): a steaming sulphur crater that looks best under snow, white against ochre; free and open around the clock. The “Onibi no Michi” night lights run only June–November, so there is nothing to wait up forverified.
• 14:00Twenty minutes along the forest trail to Oyunuma (大湯沼), a whole lake of steaming spring water, and the natural footbath on the Oyunuma river beside it. The trail is snow and ice in winter: cleats on, and if it is blowing, settle for Hell Valley.
• 15:00Check in at Takimotokan: a 1,500-tsubo Grand Bath with 35 pools fed by five spring types, the outdoor pool looking over Hell Valley; the official site lists half board from ¥31,000 per personverified, official starting rate, with a year-end tariff on top. Kaiseki dinner, one more soak before bed.

The Hokuto hugs Uchiura Bay with the sea on the left and Mt Komagatake on the right, the prettiest stretch of railway in Hokkaido.
• 13:00From Hakodate station it is 15 min on foot (or two tram stops to Jujigai) to La Vista Hakodate Bay (ラビスタ函館ベイ), beside the red-brick warehouses, with a rooftop open-air onsen over the harbour and a breakfast buffet ranked first in Hokkaido for years runningverified, official site.
• 14:30The Kanemori Red Brick Warehouses (金森赤レンガ倉庫) and the bay: the warehouses never close over New Year, shortening to 17:00 on 30–31 Dec and 10:00–17:00 on 1 Janverified, 2024–25 schedule. The floating Christmas tree came down on the 25th, but the Hakodate Illumination (はこだてイルミネーション) lights Motomachi and Hachimanzaka nightly 17:00–22:00 until the end of Marchverified 2025–262026–27 pending.
• 17:30Mt Hakodate Ropeway (函館山ロープウェイ): 10 min on foot to the lower station, round trip S$15 (¥1,800)verified, three minutes to the summit, winter hours 10:00–21:00 (last ascent 20:30); from 31 Dec to 3 Jan it stops at 19:00verified, 2025–26 schedule, which is why the night view belongs to tonight or tomorrow. Sunset is 16:15; go up at 17:30 for the blue hour turning into the famous carpet of lights. It is −8 °C and windy on top, so gloves and hat, and expect a 30-minute queue.
• 19:30Walk part of the illuminated Motomachi slopes on the way down. Dinner is Hakodate shio ramen, or the local institutions: Lucky Pierrot's Chinese chicken burger and Hasegawa Store's yakitori bento, both a step from the warehouses.

Hook a live squid for sashimi on the spot, then a uni-and-roe bowl for breakfast.
• 10:00Tram to Goryokaku-Koen-mae (五稜郭公園前). Goryokaku Tower (五稜郭タワー) opens 09:00–18:00, S$10 (¥1,200)verified, official, 107 m above the snow-covered star fort; then the 1.8 km moat walk, about 30 min.
• 12:30Lunch near Goryokaku, tram back to Motomachi (元町): the Old Public Hall (旧函館区公会堂) closes 31 Dec–3 Jan, so today is your only chanceverified; the Hakodate Orthodox Church (函館ハリストス正教会), the Catholic church, and Hachimanzaka (八幡坂) running straight down to the harbour and the Mashu-maru.
• 16:30Back to Goryokaku for the “Hoshi no Yume” winter lights (五稜星の夢): 2,000 bulbs trace a star around the moat from sunset to 19:00, 1 Dec–28 Feb in 2025–26verified 2025–262026–27 pending. The star only reads from the tower, which closes at 18:00 (ticket sales end 17:50), so be up there by 16:30 and wait for dark.
• 19:00Yunokawa Onsen (湯の川温泉) is 20 min by tram for a day-use soak facing the sea, or simply the hotel rooftop. Dinner is robatayaki seafood in the bay area. The Niseko bus leaves early tomorrow, so pack the ski clothes into one bag tonight.

Bus to Niseko, torchlight descent, midnight fireworks, first shrine visit

• 08:30Check out and board the Hakodate Teisan “Niseko Ski Bus” outside Hakodate station, direct to the Hirafu Welcome Center (ひらふウェルカムセンター): in 2025–26 it ran daily 13 Dec–22 Mar, 3h05–3h35, S$36 (¥4,500)verified 2025–26. The 2026–27 timetable appears around Octoberdeparture time to confirm; it must be booked 3 days ahead by phone in Japanese (0138-55-1111), so ask the La Vista front desk to call.
• 12:30Ki Niseko (木ニセコ) sits at the edge of the Grand Hirafu pistes, ski-in ski-out with its own onsen. First stop is Rhythm, 100 m away, for gear: skis, boots and poles were ¥10,000 a day or S$142 (¥17,500) for two days in 2025–26verified 2025–26 rates, outerwear about S$24 (¥3,000) a day extraestimate; pick-up is allowed from 15:00 the day before.
• 14:00An afternoon to learn the hill. The Niseko United All Mountain pass is S$109 (¥13,500) a day at peakverified 2026–27 prices, but for a half day a night-ski ticket or a Grand Hirafu-only afternoon ticket is enoughticket types and prices to confirm; whoever is new to snow joins a GoSnow half-day group lessonprice to confirm. • 21:00Back to the hotel onsen and dinner; the izakaya around the Hirafu crossroads all open on New Year's Eve.
• 23:00New Year's Eve: at the Grand Hirafu base, register at the Jumbo #1 lift station from 22:30 to join the torchlight descent (first 50, over-18s, free). At about 23:40 instructors and volunteers carry flares down the mountain in the shape of the new year's digits, the last rider reaches the bottom at midnight as the fireworks go up to Kutchan's Yotei taiko drums, and all four resorts fire at onceverified, 2025–26 programme. Afterwards walk to Hirafu's Yamada Shrine (山田神社) for hatsumode: it opens only on this one night, 00:00–02:00, with a candle-lit path, bonfires, free amazake and hot sakeverified, 2025–26 programme.

Otherwise sleep until 8; the lifts run as normal on New Year's Day.

Grand Hirafu has 22 runs and 940 m of vertical: beginners stay on the family slopes at the base, the more confident ride the King gondola and ski powder from the summit down to Hirafu; the four resorts link at the top, so the pass lets you cross to Hanazono or Niseko Village and shuttle back.

3. Hotels

28 Dec–3 Jan is Japan's peak homecoming and New Year week: Sapporo and Hakodate rates run 40–70% above normal, onsen ryokan charge special year-end tariffs, and Niseko's two New Year nights are the year's top price and the first to sell out. Lock all five stops on free-cancellation rates now, and re-shop once year-end rates are released (usually 3–6 months out). The Google Hotels links carry the dates; Niseko hotels publish no rate card, so check Google or Trip.com for live prices.

4. Tickets and Booking Rules

Prices converted at 1 JPY = 0.008111 SGD on 2026-09-05 (about ¥123 to the Singapore dollar); the yen price in brackets is what you pay on the ground. Items tagged 2025–26 are last season's published prices; 2026–27 notices usually appear in October–November and take precedence. Singapore passports get 90 days visa-free, so no visa for this 10-day trip; the JESTA electronic travel authorisation only starts in 2028.

Flights (S$1,738) and hotels (S$2,089) are 76% of the per-person total; tickets and ski extras together come to S$430. Savings in order: the Green Leaf instead of Ki Niseko saves about S$324 per person; Keio Plaza in Sapporo and the Kokusai in Hakodate another S$178; one set of rental gear between you, with the other in the onsen, saves S$150.
